Attach evidence to the claimed milestone
Synthetic milestones: prototype review, isolated trial and release recommendation. A screenshot may support prototype review but does not establish a live integration or accepted release.
| Milestone | Required evidence in fixture | Approver | Open condition |
|---|---|---|---|
| Prototype reviewed | Flow v3 and recorded task feedback | Product owner | Backend work not yet covered |
| Isolated trial completed | Trial build T-4; case results and source snapshot | Business test lead | Live access still pending |
| Release recommended | Accepted version; blocker list; operational owner | Release decision owner | Decision not assumed from recommendation |
Do not move evidence between stages
A polished prototype is shown. May the “isolated trial completed” milestone close?
Show the worked answer
No. The trial needs T-4, case results and the source snapshot. Record the prototype evidence against its own milestone and leave the trial gate open.
These are suggested evidence fields, not automatic payment triggers or contract acceptance. The project must define the actual milestone authority and terms.
